Shopify revenue leaks: the money your clients lose that never shows in the dashboard

Analytics catch what fails loudly. Revenue leaks fail silently — in the billing layer, where no dashboard is pointed. Here's the anatomy of all six, the industry data on how big they are, and how an agency finds them safely.

Looks perfectly healthy failed payment ·ghost sub ·expired coupon · · duplicate sub· pricing drift· margin bleed

The scale — from industry data, not us

20–40%of subscription churn is failed payments, not lost customers
5–9%of recurring charges fail in a typical month
58%of failed payments recover on retry alone — if caught
$274/mo on our instrumented test bench (planted leaks, 5/5 caught)

Involuntary-churn & failed-payment figures: Recurly & Chargebee published benchmarks. The $274/mo is our own verified test-bench result — every store differs.

The dangerous part isn't the leak — it's who finds it first. When a client's accountant reconciles the books and spots months of a fault the agency never flagged, the retainer conversation turns from growth to blame. See the Day-0 → Day-47 timeline →

Why it hides: the billing blind spot

Agencies watch the parts that fail loudly — conversion, speed, campaign ROI. Leaks live one layer below, where a "failure" looks like nothing happening at all.

The six leaks — how to spot each

Leak 01 · Stripe

Failed payments never retried

A renewal card declines, dunning misfires, the charge is abandoned. The customer keeps using the product; the store stops getting paid.

Detect: active subs whose latest invoice is unpaid with no successful retry.
Leak 02 · Stripe

Ghost subscriptions still billing

A plan should have ended — cancelled, churned, downgraded — but was never fully stopped, so it keeps charging or counting as active.

Detect: active subs whose billing state no longer matches reality.
Leak 03 · Stripe

Expired coupons still discounting

A launch code's expiry was never set, or the promo outlived it. It keeps shaving margin off orders that would have converted at full price.

Detect: discounts still applying past their intended end date.
Leak 04 · Stripe

Duplicate subscriptions

A customer billed twice for the same thing — a re-subscribe that didn't cancel the first, or a migration that cloned a plan. A refund and chargeback risk.

Detect: customers with two active subs for one product.
Leak 05 · Stripe

Legacy pricing drift

Prices rose, but a cohort still sits on an old lower plan nobody migrated. Sometimes grandfathering — often just untracked drift.

Detect: active subs priced below the current published rate.
Leak 06 · Shopify

Margin bleed

Discounts, shipping and COGS interact so certain orders ship at or below cost. Each looks like a sale; together they erase margin.

Detect: import COGS, flag orders below a margin threshold you set.

How an agency finds these safely

You don't need write access to find a leak — reading the billing data is enough. Three safety defaults keep the agency in control:

🔒 Read-onlyA restricted key cannot move, refund, cancel or charge — enforced by Stripe.
✍️ Client-authorizedThe client e-signs a short authorization, timestamped & revocable.
✅ Approve-firstDetection is automatic; a fix never runs without your explicit tap. Full audit log, one-tap rollback.
